Every platform vendor has a migration story about a merchant who switched and doubled sales. The stories are true often enough. What they leave out is the merchant who switched the other direction for equally good reasons.
The three honest options
Hosted platforms rent you a proven stack: fast to launch, hard to break, and paid for monthly plus a slice of your transactions. You trade flexibility and fees for reliability, and for many merchants that trade is correct.
Open source platforms give you ownership and control with real hosting and maintenance responsibilities. The software is free; the operation of it is not. This lane rewards merchants with unusual requirements and someone accountable for keeping the machine running.
Custom builds make sense when commerce is core to how you differentiate: unusual pricing, configurators, B2B account structures, or integrations the platforms fight you on. Highest cost, highest fit.
Questions that actually decide it
- How odd is your catalog? Simple products suit any platform. Configurable products, dealer pricing tiers, or freight quoted by weight and zone start eliminating options fast.
- What are your margins? Transaction fees that are a rounding error at fifty percent margin are painful at twelve.
- Who maintains it? Be honest about whether anyone on staff will apply updates at eleven at night. If not, hosted or maintained open source beats a platform you own and neglect.
- What must it talk to? Accounting, inventory, shipping, marketplaces. Integration difficulty, not feature lists, is where platform decisions usually go wrong.
The mistake we see most
Choosing by feature checklist. Every serious platform checks every box in the demo. The differences that matter show up six months in: how it handles your twelfth price rule, whether your bookkeeper can reconcile it, what the fourth integration costs. Scope those before you commit, not after.
And whatever you choose, insist on owning your product data and customer list in exportable form from day one. Platforms should be replaceable. Your data should not be hostage to the choice.
